Theory U is a framework for transformation based on sensing reality more deeply, letting go of fixed assumptions, and allowing new understanding and action to emerge. It was developed by Otto Scharmer of the Presencing Institute (Scharmer & Kaufer, 2025).
It is often described as a shift from habitual thinking to deeper sensing and presencing, then back to experimentation, action, and learning. In ‘Adapt, Survive and Flourish,‘ Theory U is important because it explains how individuals and organisations can go beyond merely downloading familiar answers. Under conditions of uncertainty, organizations tend to repeat what they already know, defend current positions, or jump to solutions before fully understanding the situation.
Theory U asks people to slow down, listen differently, suspend assumptions and encounter the system more honestly before acting.
Why Theory U Matters
Many organisations try to transform by changing structures, systems, processes or strategies while leaving the underlying way of seeing unchanged.
Theory U points to a deeper shift.
It asks whether people are genuinely sensing what is happening or simply confirming what they already believe. It challenges the organisation to move from certainty and control to attention, openness, shared meaning and emerging possibility.
Without this shift:

- Consultation transforms into theatrical presentations.
- Strategy tends to reiterate previous assumptions.
- Innovation is reduced to mere idea generation without profound learning.

Theory U and Learning
In the ASF framework, Theory U aligns closely with Ba, Basho, SECI, dialogue, sensemaking and adaptive capacity.
The descent of the U marks a move away from habitual downloading and defensive certainty. The lower part of the U is where deeper sensing, ethical awareness, shared purpose and relational presence may emerge. The upward movement then turns emerging insight into experimentation, structure, practice and changed action.
This is why Theory U is not just a workshop method. It is a learning movement.
