A Shared Mental Model is a common understanding of how something works in reality. It helps people coordinate decisions and actions effectively.

Shared Mental Models allow people to interpret information, make decisions, coordinate actions, and anticipate others’ behaviour without needing constant explanation. They are the shared mental pictures people hold about how something works, what matters, who is involved, what depends on what, and what good action looks like.

They do not need to be identical. However, they must be sufficiently aligned that people can work together effectively without needing every detail to be explained every time.

In Adapt, Survive and Flourish, Shared Mental Models matter because organisations cannot rely on documents, structures or systems alone. People still need a common enough understanding to interpret situations, make decisions, coordinate work and adapt together.

Why Shared Mental Models Matter

Organisations often assume people are aligned because they use the same words, attend the same meetings, read the same reports or follow the same process.

That assumption can be dangerous.

People may use the same language yet mean different things. They may agree in a meeting but leave with different interpretations. They may follow the same process yet understand the purpose, risks and consequences differently.

When Shared Mental Models are weak:

  • Coordination becomes harder.
  • Handoffs become fragile.
  • Assumptions remain hidden.
  • Decisions are misunderstood.
  • People optimise locally.
  • Silos strengthen.
  • Rework increases.
  • Strategy sounds aligned, but action fragments.

When Shared Mental Models are strong, people are more able to see relationships, understand dependencies, anticipate consequences and coordinate action across boundaries.

Shared Mental Models and Learning

Shared Mental Models are created and refined through interaction.

They emerge through dialogue, Gemba, practice, reflection, feedback and shared experience. They are strengthened when people can test assumptions together and adjust their understanding in response to reality.

This connects closely to SECI. Tacit knowledge becomes more shareable when people work together, tell stories, use models, discuss experience and turn individual understanding into shared meaning.

Shared Mental Models and Structure

Models, diagrams, processes, capability maps and data definitions can help create Shared Mental Models, but they are not enough by themselves.

A model only becomes useful when people understand it, discuss it, challenge it and use it to improve action.

This is why the purpose of a Business Capability Model, Common Data Model or Knowledge Base is not just documentation. Their deeper purpose is to help people see the organisation more coherently and act with better judgement.
